9-Box Grid: Overview and Features
FollowThe 9-Box Grid is a talent management tool available in Altamira Performance. It helps you understand, at a glance, how talent is distributed across your company.
It places each employee in a matrix with 3 rows and 3 columns, combining two aspects of their evaluation:
- Performance: the results the employee achieves today in their role
- Potential: their ability to grow and take on greater roles or responsibilities in the future
The intersection of the two values creates 9 cells. Each cell describes a different employee profile.
What the 9-Box Grid is used for
With the 9-Box Grid, you can:
- Get a snapshot of talent: see in a single image how employees are distributed across a team, an evaluation project, or the entire company
- Identify key people: immediately recognize those who have excellent results and significant room for growth
- Plan growth: decide who to focus on for development, training, or succession plans
- Intervene where needed: identify situations that require closer attention, such as results below expectations
- Compare evaluations: after an evaluation cycle, check whether ratings are balanced or overly concentrated in a few cells
How to read the grid
Performance is shown on the horizontal axis and Potential on the vertical axis. Each axis is divided into three ranges: Low, Medium, and High.
- The farther to the right an employee is, the higher their performance
- The higher up an employee is, the higher their potential
The 9 cells are generally interpreted as follows. However, each company can adapt their meaning to its own evaluation criteria.

| High | High | Dark green | Top talent: excels today and can grow significantly. They are a natural candidate for succession and key roles. |
| Medium | High | Light green | Future star: has high potential, but their results are still developing. They should be supported with challenging assignments (stretch assignment) and coaching. |
| Low | High | Yellow | Rough diamond: has significant potential but performs poorly, often because of an unsuitable role, poor onboarding, or low motivation. The cause needs to be understood. |
| High | Medium | Light green | High performer: achieves excellent results and has moderate potential. They can grow in their current role or in related roles. |
| Medium | Medium | Yellow | Core player: is a pillar of the organization, reliable and with room for development. |
| Low | Medium | Orange | Dilemma / Inconsistent: has potential but achieves disappointing results. They require a targeted improvement plan. |
| High | Low | Yellow | Reliable professional: is a solid and highly effective expert, but is not very inclined toward broader roles. They should be valued and retained. |
| Medium | Low | Orange | Effective contributor: performs their job well, with limited growth prospects. |
| Low | Low | Red | Under performer: has low results and potential. They require intervention, such as a recovery plan, a change of role, or, as a last resort, exit from the company. |
Employees who have not been evaluated
Employees who do not yet have a Performance or Potential value do not appear inside the grid. You can find them in the Not evaluated area, in the bottom-left corner, where the two axes meet:
- if there is only one unevaluated employee, their photo appears
- if there is more than one unevaluated employee, a circle with the number of unevaluated employees appears
To view the list of unevaluated employees:
- Click the photo or the circle with the count in the bottom-left corner of the grid
- The Not evaluated panel opens, showing the list of employees (name, work email, role, and evaluator)
- To find an employee, enter their name in the search field
- To complete an employee's evaluation, click the arrow at the end of the row and then click Edit: their evaluation form (PMP) opens
- To close the panel, click the X next to the Not evaluated title
Where to find the 9-Box Grid
Depending on your account configuration, the grid may be available in several places:
- As a tab within the evaluation form (PMP): shows the position of the evaluated employee only
- As a tab in the employee profile: shows the employee's position based on the values recorded in their profile
- On the evaluation project dashboard: shows all employees evaluated in the project, providing an overview of how the evaluations within it went
- In the Reports section, as a chart showing the entire company population
